The Challenge

In collaboration with our client EFESO was aiming to design future-ready and fully integrated factory from the ground up, combining performance, scalability, and digitalization.

This ambition introduced several key challenges:

  • End-to-end factory design complexity: The greenfield setup required defining production processes, layout, and technology architecture simultaneously, without relying on existing benchmarks
  • Throughput time and WIP inefficiencies: Traditional production setups showed long lead times and high work-in-progress, requiring a fundamental redesign of value streams
  • Production segmentation needs: A diverse product portfolio demanded differentiated production flows to enable targeted automation while maintaining flexibility
  • Technology selection uncertainty: A wide range of automation options for blasting, painting, and robotic welding made it challenging to identify the optimal solution with the best cost-benefit ratio
  • Material flow and layout optimization: Ensuring seamless flow while minimizing transport distances and non-value-adding activities was critical to achieving efficiency targets
  • Digitalization and Industry 4.0 integration: The factory needed to embed advanced digital systems from the outset, aligning physical processes with IT architecture
